“Kaisha no Shikumi: Earning Beyond the Till”, Chapter 3: Rakuten: A Mall of 50,000 Shops That Sells No Goods of Its Own

Book’s reference date 2026-08-24 / data last checked 2026-10-20

Key points in this volumeA company's profits depend not just on what it sells, but on who pays, and what they pay for.

Most of the goods listed on Rakuten Ichiba belong to the roughly 50,000 merchants on the platform. What the customer pays goes to the merchant, and what reaches the company is listing fees and sales commissions.

For the year ended December 2025, revenue was ¥2,496.6 billion and operating income ¥14.4 billion, a margin of 0.6%. The fintech business produced ¥199.9 billion of operating income, while the mobile business posted an operating loss of ¥161.8 billion. Simply summed from 2019, that is about ¥1,896.1 billion of losses.

Figures from the book

How money moves at Rakuten: what the customer pays goes to the merchant, and Rakuten receives listing fees, system usage fees and the funding for points
How money moves at Rakuten Group (figure from Chapter 3 of “Kaisha no Shikumi: Earning Beyond the Till”, year ended December 2025, in Japanese)

The move that changed Rakuten

Enter mobile phones with a network of its own, and hold the losses inside the same consolidated accounts as the profits of Internet Services and Fintech.

Rakuten's operating profit in the year ended December 2018 was ¥170.4 billion ($1.07 billion), and the dividend was ¥4.5 a share. In 2019 it entered the mobile phone business with a network of its own, and it launched a commercial service in April 2020. Operating profit and loss was negative for four years running from the year ended December 2020 to the year ended December 2023, with an operating loss of ¥371.6 billion in the year ended December 2022. The dividend went to zero in the year ended December 2023 and has stayed there for three years. Adding up the non-GAAP operating losses of the mobile business from the year ended December 2019 to the year ended December 2025 gives about ¥1.8961 trillion, against about ¥805.7 billion of Fintech operating profit over the same period. The total mobile losses are about 2.35 times the total Fintech operating profit.

Only the top three and the two companies either side of this one. Each company’s latest fiscal year. An order of size, not a ranking of quality or an investment view
  • Share prices: not published (no data source allows redistribution). No share-price-based indicators (such as the price earnings ratio) and no extension of past growth into the future
  • Average age, average length of service and average annual salary: the reporting company alone (the parent). At a holding company, a small head-office staff. Payout ratio (basic facts): dividend per share ÷ consolidated earnings per share, calculated here (the payout ratio in the annual securities report is the reporting company’s figure, on a different basis). Representative and founding date: gBizINFO (Ministry of Economy, Trade and Industry), some companies only
  • “Retrieved disclosed figures”: every value readable as a number from the annual securities report. Company-wide values only (no segment or other breakdowns)
  • Segment table: machine transcription of the segment information in the annual securities report. Business names as labelled by the company in its XBRL. No table where segment sales differ from the disclosed total by more than 1%. Adjustments, corporate, eliminations and “other” left out of the table and the share denominator, as they are not businesses
  • Breakdowns of amounts, not diagrams of how the business works. Who pays whom, and for what, is not in the disclosed figures; no lines drawn from guesswork
  • No reproduction of the book’s content. Figures from the same filings; text written separately
