Book’s reference date 2026-08-24 / data last checked 2026-10-20

Key points in this volumeA company's profits depend not just on what it sells, but on who pays, and what they pay for.

Figures from the book

The three ways JR East turns people passing through stations into income: renting to shops, selling directly, and taking payments
How JR East earns at the station (figure from Chapter 6 of “Kaisha no Shikumi: Earning Beyond the Till”, year ended March 2026, in Japanese)

The move that changed JR East

Direct resources into the lifestyle services business and the IT and Suica business, and raise the profit of the businesses outside transportation.

Operating profit at Transportation in the year ended March 2020 was ¥250.5 billion ($1.57 billion), and the three businesses outside it came to ¥132.7 billion. In the management vision it published in 2018, "Henkaku 2027" (the word means transformation), the company said it would direct management resources principally into the lifestyle services business and the IT and Suica business and make them a new source of growth. In the year ended March 2026, the share of the combined operating profit of the four businesses that comes from outside Transportation is 53.8%, and the margin at Real Estate & Hotels is 25.0%. In the group management vision "Yusho 2034" the company says it will develop Suica into the base for every one of its businesses, and sets out operating revenue of about ¥4.3 trillion, an ROE of 10% or more, and an ROA of 5% or more for fiscal 2031.

No table where segment sales differ from the disclosed total by more than 1%. Adjustments, corporate, eliminations and “other” left out of the table and the share denominator, as they are not businesses
  • Breakdowns of amounts, not diagrams of how the business works. Who pays whom, and for what, is not in the disclosed figures; no lines drawn from guesswork
  • No reproduction of the book’s content. Figures from the same filings; text written separately
