“Kaisha no Shikumi: Dividends”, Chapter 5: MonotaRO: Selling a Single Screw with Data

Book’s reference date 2026-08-14 / data last checked 2026-10-20

Key points in this volumeDividends are produced by structure, not by performance.

For the year ended December 2025, MonotaRO had net sales of ¥333.8 billion and operating income of ¥46.1 billion. Operating income was 13.8% of net sales.

The site lists 28.66 million items, but only 731 thousand are held in the warehouse as stock. Separating what is listed from what is held sits at the centre of this company's design. On a factory floor, a stock-out is a question of time rather than price: whether it arrives tomorrow decides the schedule.

Figures from the book

How money moves at MonotaRO: no shops, selling through the site and the warehouse alone

The Move That Changed MonotaRO

An assortment beyond what any buyer can hold in their head is handled by warehouse automation and purchase data.

For the year ended December 2017, MonotaRO had sales of ¥88.3 billion ($552 million) and listed 13 million products on its site. The move from there was both warehouses and data. It built automated distribution sites one after another: Kasama in 2017, Ibaraki Chuo in 2021, Inagawa between 2022 and 2023. At Inagawa it uses about 800 small automated guided robots, combined with a new system. In parallel it put purchase data to work on improving search, recommending goods, and choosing what to stock, so that goods which rarely sell could still be carried. By the interim period of the year ending December 2026: 28.66 million products carried, a distribution cost ratio of 5.9%, and an operating margin of 14.1%.
