“Kaisha no Shikumi: Raising Prices”, Chapter 2: UNIQLO: A Price Increase That Failed Once, and Went Through the Second Time

Book’s reference date 2026-08-18 / data last checked 2026-10-20

Key points in this volumePricing power comes from structure, not the product.

For the year ended August 2025, Fast Retailing (Uniqlo) had consolidated revenue of ¥3,400.5 billion and operating income of ¥564.3 billion. Operating income was 16.6% of revenue.

In November 2015, same-store sales at Uniqlo Japan fell 8.9% year on year and customer numbers fell 12.9%. That was when a price rise did not work. Since then it has strengthened a shape that carries research, planning, material sourcing and selling in house.

Figures from the book

How money moves at Fast Retailing: research, planning, material sourcing and selling are all carried in house
How money moves at Uniqlo (figure from Chapter 2 of “Kaisha no Shikumi: Raising Prices”, year ended August 2025, in Japanese)

The Move That Changed UNIQLO

It reset prices to levels of ¥1,990 and ¥2,990, and invested in joint development of materials and in stores overseas.

In the year ended August 2016, Fast Retailing held existing-store sales at +0.9%, but the customer count was -4.6% and spend per customer +5.8%. It would end up returning "a considerable number" of the items raised the previous year to their original prices. Having put prices back, the company reset them to levels of ¥1,990 and ¥2,990, and increased the functional products, Heattech and AIRism, that came out of joint development with Toray and others. The business profit of UNIQLO International passed UNIQLO Japan in the year ended August 2022. In the year ended August 2025, existing-store sales were +8.1%, the customer count +5.7%, and spend per customer +2.2%, with an operating margin of 16.6% and a gross margin of 53.8%.
