“Kaisha no Shikumi: Franchising”, Chapter 2: Workman: Head Office Takes 60% of Gross Profit, and Pays the Rent and Logistics

Book’s reference date 2026-08-19 / data last checked 2026-10-20

Key points in this volumeA chain's profits depend on how the money is divided, not just on how many stores it has.

Workman's head office receives 60% of the franchisee's gross margin. It is sometimes described as a company with a low royalty, but the rate itself is not low.

Even so, the average annual income of a franchisee published on the company's recruitment page is about ¥12 million, and the contract renewal rate is over 96%. This company's design sits in holding a high rate and a living for the shop at the same time.

Figures from the book

How money moves at Workman: head office supplies goods to franchisees and takes its share from the gross margin earned in the shop
How money moves at Workman (figure from Chapter 2 of “Kaisha no Shikumi: Franchising”, in Japanese)

The Move That Changed Workman

Without cutting the franchisee's share, it rebuilt the workwear shop floor into one that ordinary customers would walk into.

For the year ended March 2018, Workman had total operating revenue of ¥56.1 billion ($351 million) and operating profit of ¥10.6 billion. Its private-brand ratio was 32.2% and its franchise ratio 84.3%, and it was a workwear chain whose customers were mainly tradespeople. In September 2018 it opened the first WORKMAN Plus store, a format that kept the function of the workwear and rebuilt the shop floor so that ordinary customers would come in. The store count rose from 12 at the end of March 2019 to 175 in 2020, 372 in 2022, 552 in 2024, and 711 at the end of March 2026. In its business reports of the time the company cited more women and family customers, wider recognition for outdoor and sports use, and the effect carried through to existing stores. For the year ended March 2026, total operating revenue was ¥160.9 billion, operating profit ¥29.7 billion, and the private-brand ratio 71.9%. The company gives the average annual income of a franchisee as about ¥12 million and the contract renewal rate as 96.2%.

Coverage in the book

  • The Head Office Pays the Store's Rent, Its Logistics, and Its Advertising
  • What Does Workman Earn From?
  • How Much Is Left in the Franchisee's Hands
  • Why the Operating Margin Comes Out at 18.4%
  • Where Do the People Who Take Over a Store Come From?
