“Kaisha no Shikumi: Dividends”, Chapter 1: Komeda and Doutor: The Same Coffee, Two Ways of Making Money

Book’s reference date 2026-08-14 / data last checked 2026-10-20

Key points in this volumeDividends are produced by structure, not by performance.

Of the 1,030 Komeda Coffee shops in Japan, only 22 are run by head office itself (as of the end of February 2026). What a customer pays for coffee first becomes the sales of the owner's shop, and never appears in head office's sales.

What head office earns is wholesale. Of ¥57.2 billion in revenue, ¥39.3 billion, or 68.7% (calculated), is ingredients and supplies sold to franchisees. The royalty is a flat ¥1,500 per seat per month, and rent and labour costs sit with the owner. That division of costs is the base of the 16.5% operating margin.

Figures from the book

How money moves at Komeda: what the customer pays becomes the owner's shop sales, while head office receives payment for ingredients and a flat royalty
How money moves at Komeda (figure from Chapter 1 of “Kaisha no Shikumi: Dividends”, year ended February 2026, in Japanese)

The Move That Changed Komeda

Owners put up the money to open shops; head office wholesales bread and ingredients to those shops.

In 2008, Komeda was a coffee-shop chain of about 330 shops, concentrated in the Tokai region (press reports at the time). That same year, when the business passed from its founder to an investment fund, it switched to a nationwide rollout built on franchising. The royalty was set as a flat ¥1,500 per seat per month, and head office's revenue was placed in the flow of bread and ingredients wholesaled from its own factories to every shop. By June 2019, there was a shop in every one of Japan's 47 prefectures. For the year ended February 2026: 1,150 shops across all brands, 68.7% of revenue from wholesale to franchised shops, and a consolidated operating margin of 16.5%.

Coverage in the book
