“Kaisha no Shikumi: Franchising”, Chapter 3: CoCo Ichibanya: Turning Employees into Store Owners

Book’s reference date 2026-08-19 / data last checked 2026-10-20

Key points in this volumeA chain's profits depend on how the money is divided, not just on how many stores it has.

CoCo Ichibanya has 118 company-operated shops against 1,087 franchised ones. It does not, however, recruit franchisees from the public. People who have worked as its own employees go independent and become owners.

The royalty in Japan is zero, and about 60% of head office sales is payment for ingredients and supplies sold to franchisees. It is a model that takes its money by selling goods, not by charging for the name.

Figures from the book

How money moves at CoCo Ichibanya: what the customer pays for curry becomes the franchisee's sales, and head office is paid for the ingredients it sells
How money moves at CoCo Ichibanya (figure from Chapter 3 of “Kaisha no Shikumi: Franchising”, in Japanese)

The Move That Changed Ichibanya

It set the royalty in Japan at ¥0 and limited ownership to people who had worked as its employees.

In 2004, in the materials for its listing application, Ichibanya described the Bloom System as the source that produces good franchisees and holds the quality of the chain at a high level, and as the foundation of its growth. The same materials also state that about 7% went on to become independent at that time, that the average period was five years and one month, and that the pace of store expansion is constrained compared with recruiting from the general public. The company was setting out the constraints of its own system. At the time, with a fiscal year ending in May, there were 186 company-operated and 413 franchised stores in Japan in 1999, and 313 company-operated and 556 franchised in 2003. More than 20 years later, for the year ended February 2026, CoCo Ichibanya in Japan has 118 company-operated and 1,087 franchised stores. What the company publishes in a form comparable with the past is the total for Japan and overseas and every format, and in that total franchised stores were 1,238 at the end of February 2022 and 1,251 at the end of February 2026.

Coverage in the book

  • Only Someone Who Has Worked for Ichibanya Can Become an Owner in Japan
  • What Does CoCo Ichibanya Earn From?
  • An Operating Margin of 7.2%
  • From Grade 9 to Grade 3, Five Years on Average
  • "About 80%" and "More Than 90%"
